The 3 stages of business growth (and how to move between them)

    Written by Dan Sagar

Most businesses grow in three stages. Your first £100k is about hustle. Your first £500k is about systems. Your first £1m is about marketing and knowing your numbers. Owners get stuck when they keep running the business the way the last stage needed.

What got you to one level isn't what gets you to the next. You don't know what you don't know.

What are the 3 stages of business growth?

Stage 1: your first £100k is about hustle. You're wearing all the hats, saying yes to everything and making it happen through grit and determination.

Stage 2: your first £500k is about systems. Hustle only gets you so far. To grow, you need processes that keep the business running smoothly, even when you're not there.

Stage 3: your first £1m is about marketing and financial intelligence. At this level it's about working smarter, not harder. Investing in the right marketing, knowing your numbers inside out and using data to make decisions.

What happens when you're in the wrong stage?

I sat down with a client a while back. I'll call him Lewis. He had hustled his way to around £200k a year. He'd put in the hours, made the sacrifices and built a solid business.

But he was stuck. However hard he worked, his revenue wouldn't move. He was frustrated, close to burnt out, and starting to wonder if this was as far as he could go.

When we looked at the three stages, Lewis realised he was still running the business like he was in the hustle stage, even though it was ready for systems. That's why he was stuck. Over the next few months we put systems in place that freed up his time and let the business grow without him grinding every day. His revenue started climbing again.

How do you know which stage you're in?

    Ask yourself two questions:

    • Are you hustling when you should be building systems? If everything still runs through you and the business stops when you do, you need stage 2 thinking.
    • Are you missing the marketing and financial side? If the business runs without you but growth has slowed, look at where your customers come from and how well you know your numbers.

Being stuck at one of these stages isn't a reflection of your ability. It's a sign you need to change your approach.

Why you need more than a few marketing pillars

In stage 3, where your customers come from matters as much as how you deliver. I think of the income in a business like the roof of the Parthenon. It's held up by pillars.

With lots of pillars the roof is secure. If one crumbles, the roof doesn't move. That's why the Parthenon has stood for thousands of years. If your income rests on one, two or even three pillars and something happens to one of them, your revenue can tumble.

Each marketing channel that brings you customers is a pillar: referrals, your website, networking, email, social media, partnerships and so on. When your pillars are well into double figures you get a steady flow of leads, and you can cope if one stops working. That matters most when things are changing fast: what worked before starts to fade and new opportunities appear. The businesses with lots of pillars are the ones best placed to make the most of it.

    What comes after £1m?

Your first £10m is about leadership and legacy. At that stage it's no longer about you. It's about building a team, giving them the power to drive the business forward and creating something that outlasts you. Vision, culture and scale.

    Frequently asked questions

Do the revenue figures apply to every business? Treat them as a rough guide, not a rule. The point is the shift in what the business needs from you: effort first, then systems, then smarter marketing and decisions based on your numbers.

How many marketing channels should a business have? To be really successful, aim to be well into double figures. With fewer than that you're probably leaving money on the table and your income is less stable than it could be.
